Complete sourcing process
Each stage reduces a different risk: wrong factory, hidden subcontracting, weak specifications, uncontrolled changes, quality failure or unfavorable commercial terms.
Clarify the product category, target market, required functions, quality level, compliance needs, target cost, forecast volume, delivery window and branding requirements.
Convert the commercial request into a comparable technical sourcing brief covering materials, dimensions, performance, accessories, packaging, labeling, testing and acceptance criteria.
Determine whether the project needs a proven standard platform, controlled customization of an existing design, a deeper ODM modification or a separate original-development program.
Use Matrix’s 300+ factory sourcing database and China manufacturing network to identify manufacturers whose processes, scale, export experience and product category match the project.
Verify business identity, manufacturing location, ownership of the production process, capacity, equipment, quality system, certification evidence, reference products and dependence on subcontractors.
Test and compare samples against the sourcing brief, correct weak components or construction choices, confirm the final product configuration and approve a controlled golden sample before production.
Negotiate unit price, MOQ, tooling and NRE, sample charges, payment milestones, lead time, Incoterms, spare parts, packaging, warranty support and the cost impact of every requested improvement.
Prepare the technical and commercial schedules for the manufacturing agreement, including approved specifications, change control, confidentiality, IP and tooling ownership, inspection rights, non-conformance remedies and delivery obligations. Qualified legal counsel is engaged where legal drafting or review is required.
Define incoming, in-process and final inspection criteria; confirm production output against the approved golden sample; approve packaging and labeling; review the pilot build; and close defects before authorizing volume production.
Monitor production status, inspection results, corrective actions, shipment documentation and delivery performance, then maintain supplier accountability through repeat orders and product changes.
